It’s minus eighteen and your furnace is down. You call somebody. A stranger shows up, goes into your basement, and is down there for twenty minutes. Then he comes up the stairs and tells you something. And here is the part nobody says out loud: you have no way to check any of it. You’re not a gas technician. You can’t verify a cracked heat exchanger with your own eyes, you can’t read a combustion analyzer, you don’t know what a pressure switch does or whether the one in your furnace is the reason the house is cold. So what you are actually buying on that call is not a repair. It’s a stranger’s word.

That is an enormous amount of trust to hand a person, and most of this trade has structured itself so that the person receiving it also has a furnace to sell. Not everyone. But enough. Commission on changeouts. Monthly targets. Service calls tracked as sales opportunities. The diagnosis and the sale sitting in the same pocket, on the same visit, in front of a homeowner who is cold and has no way to grade the work. I am not saying the industry is full of crooks. I’ve worked alongside a lot of careful, honest technicians and I’ve worked for good companies. I’m saying that when you put the person who tells you what’s wrong on the same pay structure as the person who sells you the replacement, nobody has to be dishonest for the outcome to drift. Incentives don’t need to be acted on deliberately. They just need enough time.

I know this from inside it. Eleven years running my own heating and cooling company, installs included. Twenty years on tools. And for a stretch of that I subcontracted to the big rental outfits, the ones that rent you a water heater and a furnace and phone the house a few times a year to sign you up for a maintenance plan. Renting the equipment makes the monthly number look small, which is the point of renting the equipment. But the part that stayed with me wasn’t the pricing. It was the training. Technicians weren’t being taught to diagnose. They were being taught to convert. A maintenance call was not a maintenance call, it was an opportunity, and condemning the unit was the shortest route to one. Turn a maintenance visit into a sale and there was a hundred and fifty dollar bonus with your name on it.

Sit with what that does to a man in a basement. He has a flashlight, a mirror, and a homeowner who trusts him, and there is a hundred and fifty dollars on one side of the scale and nothing at all on the other. He does not have to be a bad person for that to matter. He has to be a person. Run that call five hundred times in a season and the borderline ones start landing the same way, and give it long enough and the borderline itself quietly moves. I felt the pull of it myself and it never once felt natural. It felt like being asked to take twenty years of diagnostic skill and point it at somebody who thought they were getting an inspection. Anyone in this trade who tells you they have never felt that pull is either lying or hasn’t been in it long enough.


When I started ServiceFirst HVAC Solutions this year, I built it repair only. We don’t install. We don’t quote equipment. There is no changeout waiting at the end of a service call, because the company doesn’t do changeouts at all. The whole thing fits in three words, which is why those are the ones on the van: repaired, not replaced. That isn’t a tagline somebody handed me after the fact. It’s the business model stated as plainly as I know how to state it.

Most homeowners think of a furnace as one object, and that framing does a lot of quiet damage. A furnace is an assembly. It’s a cabinet containing an inducer motor, an igniter, a flame sensor, a gas valve, a pressure switch or three, a control board, a run capacitor, a blower motor and a heat exchanger, and every one of those parts has its own service life. Igniters are consumable. Capacitors are consumable. Flame sensors foul. Pressure switch hoses crack and fill with condensate. Inducer bearings go. None of that is a furnace dying. That is a machine with moving parts behaving exactly the way a machine with moving parts behaves, and nearly all of it comes down to a part on a shelf and an hour of labour. There is really only one component whose failure genuinely ends a unit, and that’s the heat exchanger. Everything on either side of it is a repair.

Which brings up the part of this I care about more than the business argument. A furnace that gets looked at once a year outlives one that doesn’t, and it isn’t close. Burners cleaned. Flame sensor cleaned so it stops dropping the unit out on a cold morning. Blower wheel cleaned, because a loaded wheel moves less air than it was designed to move. Filters changed on a schedule instead of whenever somebody notices. Combustion actually measured with an analyzer rather than eyeballed. None of that is glamorous and none of it is expensive, and it is most of the difference between a unit that gets tired at twelve years and one still running properly at twenty.

The mechanism isn’t mysterious. Restricted airflow makes a furnace run hotter than it was built to run. Hotter means the high limit starts cutting the burners off and back on, and that cycling puts thermal stress on the one component that actually ends a furnace’s life. So the neglected unit doesn’t just wear out sooner. It wears out at the exact spot that makes it unrepairable. Most of the furnaces I’ve condemned in twenty years didn’t die of old age. They died of never being looked at.

That is what makes the repair-only decision cost real money. The changeout is the biggest ticket in residential HVAC by a wide margin, and I built a company that hands it away. When a system is genuinely finished, and sometimes it truly is, I say so, and then I give the homeowner a name, and they go spend several thousand dollars somewhere else. Every time.

What it buys is that the diagnosis means something. When I tell you the inducer motor failed and the rest of the unit is sound, there is no second answer standing behind that one waiting for its turn. Nothing I said on the way up your stairs earns me a bigger invoice. And when I tell you the heat exchanger is cracked and the unit has to come out, I make less money that day than if I had found something to fix. That is the entire point. The only way to make the word of the guy in your basement worth anything is to make sure he doesn’t profit from which way it goes.

For the homeowner, the money is the obvious part, and it’s not small. A few hundred dollars in parts and labour on a fourteen-year-old furnace that then runs six more winters is the best money spent in that house all year. But the thing I hear about more often is the relief. Nobody enjoys being told, standing in a cold basement at nine at night, that they need to make a several thousand dollar decision by morning. That pressure is manufactured. It comes from the visit, not from the furnace. Take the sale off the truck and the conversation slows down to the speed of the actual problem, which is usually a part, and usually today.

There’s a side of this that has nothing to do with customers, and I think it matters just as much. Fixing something is a craft act. Replacing it is a transaction. When a technician works a problem, isolates the fault, puts the right part in and hears the burners light, something happens to him that does not happen when he writes up a quote. That is the thing that pulls people into this trade in the first place, and the industry has been quietly training it out of them for years. A tech who spends the season selling equipment doesn’t get better at diagnosis, because he isn’t doing any. An apprentice riding along on changeouts learns how to carry sheet metal. An apprentice riding along on repairs learns how to think. I spend my weeks teaching young technicians how to read a system and find what is actually wrong instead of what is easiest to blame, and then they walk out into a market that aims that skill at a sales target. Repair only is partly just me putting my own company where my teaching already was. And there’s a smaller thing that bothers me more than it probably should, which is a cabinet full of good steel going to a scrapyard over a forty dollar sensor.

None of this makes installers villains, and I want to be clear about that, because it would be easy to write this piece as though it did. Somebody has to install furnaces, and there are excellent contractors in this region doing careful work: proper load calculations instead of matching the tonnage on the old sticker, venting done right, equipment sized for the house instead of for the invoice. The problem isn’t installation. The problem is one visit trying to do two jobs that pull against each other. And the cost of that arrangement is a trade that sits in roughly the same place as auto repair in the average person’s head, which is: assume you’re being handled until proven otherwise. That reputation is unfair to most technicians. It also didn’t come from nowhere. It came from enough homeowners getting a condemnation and a quote in the same breath, on the coldest day of the year, with no way to tell whether the two were related.

I don’t think any of this makes me a better person than anyone else in the trade, and I’m not asking anybody to read it that way. It isn’t a moral position. It’s a structure. It removes a specific temptation by making it impossible rather than by asking people to resist it, which is how you should handle temptation in any system you build. You don’t ask a technician to be stronger than the pay structure. You fix the pay structure.

Day to day it’s a narrow business and an easy one to describe. Oxford, Brant, Norfolk, Elgin. Furnace down. No cool air in August. A noise that wasn’t there last week. A pilot that won’t hold. We come out, we find it, we fix it if it’s fixable, we tell you plainly if it isn’t, and then we get out of your way. Repaired, not replaced. Three words on the side of a van, and behind them an argument about what this work is actually for.

I don’t have a furnace to sell you. All I have is the answer, and that was the whole point.
